Lead generation agency, software or in-house SDR: which should you choose?

An honest comparison of three ways to do B2B prospecting: cost, time to launch, skills needed and control, to help you pick the right approach.

To win B2B customers, you have three main options: buy a software tool and prospect yourself, hire a sales development rep (SDR), or hand the work to an agency. Each has its strengths. Here is how to choose.

Software only: for teams with the time and expertise

Tools such as lemlist, La Growth Machine or Waalaxy are powerful and affordable. They are a good fit if you have someone in-house who knows targeting, copywriting and above all deliverability, and who can spend several hours a week on it.

The limits: the tool does not choose your prospects or write your messages. The time involved is often underestimated, and a configuration mistake can damage your domain's reputation.

In-house SDR: for structured sales teams

An SDR knows your offer inside out and can combine email, phone and LinkedIn. It is an excellent choice when the volume justifies a full-time role and you have a manager to coach them.

The limits: the fully loaded cost often exceeds €70,000 a year, ramp-up takes several months, and turnover in these roles is high. For a full cost breakdown, see how much outsourced B2B lead generation costs.

Traditional agency: to delegate everything

The agency handles everything, which frees up your team. Good agencies have real expertise in targeting and copywriting.

The limits: quality varies widely from one agency to another, results can be hard to see between reports, and contracts can be long. Check who owns the sending domains and the data when the contract ends.

The hybrid model: automation run by experts

This is the Lead Matrix model: AI identifies and contacts prospects, our experts define the targeting with you and fine-tune the campaigns, and you follow every reply in your own real-time dashboard. You delegate the execution without losing visibility or control.

How to choose: 4 questions to ask yourself

  1. Do you have someone in-house who knows cold email and deliverability? If so, software may be enough.
  2. Does the volume justify a full-time role, with a manager to coach them? If so, an in-house SDR makes sense.
  3. Do you want results quickly, without hiring or learning the ropes? An agency or a hybrid model.
  4. Do you need to follow every prospect and keep control of targeting? Go for a solution that gives you real-time access to results.

Frequently asked questions

Can I combine several approaches?

Yes, and it is often the most effective option: outsourced email prospecting that feeds your sales team, who then focus on meetings and closing.

Can an agency do better than an in-house SDR?

On volume and speed of launch, often. On in-depth knowledge of the offer, an experienced SDR keeps the edge. The hybrid model aims to combine the two.

Who owns the leads generated?

It depends on the contract. At Lead Matrix, interested prospects, your notes and your pipeline belong to you and can be exported at any time.

What length of commitment is reasonable?

Prospecting needs a few weeks of optimisation: a 3-month commitment gives you enough time to judge the results. Be wary of long commitments with no visibility on results.
